Analysis should start with checking the implications of each decision for the company’s contribution margin – before moving onto divisional analysis.
Fourthly, there were some common omissions. Several had not paid attention to the implications of Frankfurt operating under full capacity (at 70%) – for the level of transfer prices acceptable to it. Some of you had not paid attention to the issue of comparability between Display Technologies and Frankfurt products (unknown quality of Display Technologies product and also the risk of price increases by DT in near future). For market-based transfer pricing, close attention should be paid to whether the external product/service is comparable in its quality, risk, etc. comparable to the internal product/service. If not, the external price should be adjusted before being used for transfer pricing. Most of you had focused only on this transaction rather than devising a longer-term policy solution. Here a longer-term policy could focus on pushing for market-based transfer pricing (to respect managerial autonomy and also decrease/eliminate the overhead of TP negotiations), while better defining which market prices could be used. Such market price used for transfer pricing should be defined at an “arm’s length” from the company and it should be comparable to the internal product/service in terms of: quality, risk, scalability, durability etc.
Finally, there were some technical mistakes. Several had included fixed cost in analysis. Analyses for outsourcing decisions should include only variable costs – because fixed costs are already incurred and are “sunk costs” and as a result they are not relevant to decision making, especially when there is excess capacity in the divisions.

Toulmin Arguments
A detailed descriiption of Toulmin arguments is covered in this week’s reading (“Organizing Your Argument (Links to an external site.)”). In sum, the Toulmin argument is characterized by the following argumentative building blocks:
• Claims (what you want to prove)
• Qualifiers (limits to your claim)
• Reasons / evidence (support for your claim)
• Warrants (assumptions that support your claim)
• Backing (evidence for a warrant).
• Conditions of rebuttal (potential objections to an argument)
In a Toulmin argument, conditions of rebuttal are an essential part of a successful argument. The way you anticipate and respond to potential objections to your argument can not only bolster your ethos, but it can also give you a deeper appreciation for reasonable people who see the world differently than you.
Rogerian Arguments
The Rogerian style of argumentation is based off of the work of psychologist Carl Rogers. Rogers observed in his therapy sessions that people were motivated to change when they felt heard and understood. Rogers worked to create a communication style through which conflicting parties could respond to each other “fully, fairly, and even sympathetically.” Sensing the value of his work, scholars of rhetoric adapted the principles of non-confrontation, pioneered by Rogers, for use in persuasive arguments.
Rogerian arguments are based on the assumption that if a reader and a writer can establish common ground about a conflict of interest, they are more likely to find a solution to that problem.
Rogerian arguments are characterized by the following values:
• Building common ground
• Using neutral and respectful language
• Finding mutually beneficial solutions
Crafting a Rogerian Argument
A Rogerian argument is crafted using the following components:

o Introduction: Describe an issue, a problem, or a conflict that demonstrates that you fully understand and respect alternative positions.
o Context: Describe the conditions in which alternative positions may be valid.
o Your position: State your position about the issue and address why the alternative conditions you described earlier have not prevented or solved the problem you are addressing
o Why your position is valid: Use good reasons and evidence (evidence should be sufficient, accurate, relevant, and typical) to support your position on the issue.
o Objections to your position:Recognize where a reader might disagree with your claim and address her concern.
o Mutually beneficial solutions: Explain to opponents how they will benefit from adopting your position.
In a Rogerian argument you should only present your position after you have identified the problem in as non-threatening a way as possible and presented yourself as fair-minded by focusing on what you share in common with your audience.
You might think of your claim as an invitation rather than a confrontation. To create a more inviting stance, you can:

o Qualify your claim where necessary
o Maintain a position that is in the interest of all concerned parties
o Be intentional and careful about how emotionally charged you want your language to be
Avoiding Honorific and Pejorative Language
Rogers suggests that writer should adopt a neutral tone where possible. With this in mind, it may be helpful to discuss honorific and pejorative language. “Honorific language treats people and things respectfully whereas pejorative language disparages and downplays them. That is, honorific and pejorative language convey value judgments” (Selzer 55). It’s worth scanning your position argument to look for subtle or obvious uses of honorific or pejorative language.
Counterarguments
In preparation for writing your position argument, you will most likely encounter sources that don’t always agree with you or with each other. Openly acknowledging these differences and allowing readers to make their own judgments about a source is important in academic writing.
As you evaluate your own position, consider the objections your readers might have and to respond to those counterarguments directly in your essay. Below are some valid reasons why a reader might not agree with you.
Your reader might resist your argument by pointing out:

o A problem with your reasoning;
o A different conclusion that could be drawn from the same facts;
o Practical drawbacks to what you propose;
o An alternative proposal that makes more sense than yours.
Once you have described an opposing position fairly, refute the opposing perspective.
You can refute a alternative perspective by:

o demonstrating how opposing views are limited or unsatisfactory;
o demonstrating that your solution will be more beneficial than alternatives;
o presenting additional information that is compelling;
o matching an appeal with a counter appeal (ethos for ethos / pathos for pathos);
o acknowledging the limitations of your own argument, buy restating its validity;
o showing that the alternative position is based on a rhetorical fallacy;
o answering your reader’s questions.
Here are some sample phrases that signal you are refuting a counterargument:

o “What this argument overlooks/fails to consider/does not take into account is…”
o “While this position is popular, it is not supported by facts/not logical/impractical…”
o “Although the core of this claim is valid, it suffers from a flaw in its reasoning/application/etc…”
Example: “While Auerbach’s claim seems initially plausible, and is backed by the copious evidence provided by his astonishing erudition, it is marred by an inconsistency that derives from an unsupportable and ultimately incoherent definition.”
Using Signal Phrases
In the position argument, it is important for readers to be able to distinguish between when you are expressing your own ideas about and issue and when you are citing an outside source’s opinions about an issue. This is especially true when you are introducing counterarguments. You don’t want readers to mistake a counterargument as your opinion.
Below are some signal phrases to use when you want to introduce or describe a counterargument directly; these phrases help cue readers to the transition between your ideas and those of an outside source:
“Someone might object here that….”
“It might seem that….”
“It’s true that…”
“Admittedly…”
“Of course…”
“But how…?”
“But why…?”
“But isn’t this just…?”
“But if this is so, what about…?”
Placing the Counterargument
As with all writing and argumentation there is no prescribed “right” place to incorporate a counterargument. However, there are some common organizational patterns for including a counterargument.

o At the beginning, as a way of setting the stage. In this approach, you lay out the expected reaction or standard position before turning away to develop your own opposing claim. Initial objections to an issue are brought up in the introduction. The rest of the argument is then set-up to address or refute those objections. This approach may be helpful for issues that are deeply polarized or issues where your target audience does not agree with the key definitions or values that inform your position. It may also be useful if your position deviates from your audience’s expectations.
o As a quick move within any body paragraph, addressing counterarguments as they come up. This approach may be helpful if readers accept the premise of your argument, but disagree with the details of your position. This approach has the advantage of being able to potentially address and refute counterarguments immediately as your argument progresses.
o Just before the conclusion, where objections for your entire argument are addressed collectively. This approach lays out your argument and then addresses the main objections before concluding with your rebuttal.This approach may be helpful if there are objections to your ideas or argument as a whole. Objections can then be dealt with as a group in your rebuttal and conclusion.

“Another objection to an agency like First Place is that the short-term stay does no long-term good for the student. Adele, a fully qualified specialized registered nurse, is deaf. She relies upon an American Sign Language (ASL) interpreter to communicate with hearing individuals in the workplace.  Adele applied for a job with Marigold Mercy Receiving and Trauma Center (“MMRTC”), a large medical center that, with all its hubs and subsidiaries, grossed $1.3 billion annually. Adele received a job offer, conditioned upon a health screening and clearance by MMRTC’s occupational health department. She was in fact cleared, but she notified MMRTC that she needed an ASL interpreter as an accommodation for her hearing impairment.  The annual salary, including benefits, for her position was approximately $75,000. Upon investigation, MMRTC calculated that the annual cost to MMRTC for the ASL interpreter accommodation would be $120,000; there was the need for a full time interpreter for Adele, plus several situations where two ASL interpreters would be required.  In considering Adele’s request for accommodation, the hiring supervisor wrote in an email that the department’s annual budget allocation could not  absorb the “excessive cost of the additional personnel” of ASL qualified interpreters “for this one nurse.”  MMRTC determined the additional salary and overhead for the interpreters would be an “undue hardship,” making the accommodation unreasonable.  Therefore, MMRTC did not hire Adele.   Did MMRTC violate ADA?

DISCUSS:

In January 403, a small force of seven hundred Athenian democrats setup a small fort at Phyle, on the border between Attica and Boetia and on a hill overlooking the Piraeus. Led by Thrasybulus, – a leading Athenian democrat, – they recruit a rebel army and wage war against the Thirty and the Spartan soldiers in Athens.

In April 403, Thrasybulus’ army wins a major battle at Piraeus and kills Critias. The surviving members of the Thirty ask Lysander for protection, but the Spartan king, suspicious of Lysander’s growing power, recalled the general instead. Most members of the Thirty fled; the Athenians were left to their own devices to craft their own future, and Thrasybulus announces the restoration of democracy in Athens.

The Reconciliation Agreement
In the immediate aftermath of the restoration of democracy in Athens, some citizens feared – some out of genuine concern, others for more self-serving reasons – that a thirst for revenge against those Athenians who had supported the Thirty may plunge the polis into chaos, and proposed a “Reconciliation Agreement” that read something like:

No Athenian shall remember the past wrongs of those who supported the Thirty, or initiate any lawsuits against them.

Needless to say, the Athenian Assembly (the government of the polis), found itself deeply divided by the proposed legislation.

Its supporters claimed that Athenians must stop obsessing over what happened during the past two years. They want Athens to move on, to restore the ties among all Athenians and focus on rebuilding. Some also added that harming something (or somebody) never makes it better: violence against any Athenian weakens Athens as a whole. Athens must come together: a set of trials against supporters of the Thirty will rip Athens apart.
Its opponents claimed that to grant amnesty to those who supported the Thirty and requiring that all Athenians forget the “past wrongs” of those associated with the Thirty defied the concept of justice. Can justice be served by forgetting the past? The Reconciliation Agreement would make it against the law to tell children – and everyone else – of the villainy of the Thirty. Can a democracy truly exist if people are not free to speak their minds, to tell their stories and that of Athens as well? Those who committed crimes against the democracy must be brought before the law courts and punished.

Leadership Philosophy Explained
We all make assumptions about human nature. These assumptions determine whether you think people are self-motivated to contribute to group goals or whether their motivation requires external incentives and/or negative consequences. In The Human Side of Enterprise, McGregor (as cited in Northouse, 2018) asserts that a leader’s practices and behaviors reflect one of two general philosophies, or core assumptions, about human nature and work. He labeled these philosophies Theory X and Theory Y. Theory X assumes that followers lack motivation, needing guidance and supervision. Theory Y assumes that followers can work autonomously when they are dedicated to achieving a goal.

Theory X
Theory X views followers as inherently unmotivated, in need of direction and control (Table 4.1).

Herzberg (1968) extended McGregor’s emphasis on the importance of work conditions in his dual theory of motivation. This theory posits that employees will be dissatisfied if the following hygiene factors (“dissatisfiers”) are absent or fall short of realistic expectations:

The three leadership styles can be depicted as a continuum of influence ranging from high (authoritarian) to low (laissez-faire), with democratic leadership associated with moderate influence.

A leadership style refers to a pattern of leadership practices or behaviors—what leaders do and how they act. Each style reflects the leader’s basic beliefs and assumptions about human nature and work (his or her leadership philosophy). A leader can demonstrate more than one style in a given situation and can use different styles from one situation to the next. Typically, a leader has a dominant or primary style that he or she uses most often, switching to alternate styles more optimal for different situations or individuals. Ideally, a leader will

keep a broad range of styles in his or her repertoire,
analyze a specific leadership challenge, and then
consciously select and implement the best style for that situation.

Authoritarian Leadership Style

Northouse (2018) states that laissez-faire leadership is rarely appropriate. Goodnight also summarizes work by Hersey, Blanchard, and Johnson (2000) that explains how laissez-faire leadership may be the ideal leadership style when competent and experienced employees are fully prepared to work independently.
Task and Relationship Styles Explained
Personal style refers to the unique habits we develop over time for approaching challenges, tasks, and people, both at work and at play (Northouse, 2018). Reflecting our personality, our personal style is rooted in prior habits and inclines us toward task or relationship behaviors, although each of us exhibits both to some degree. Table 4.6 contrasts task- and relationship-oriented styles.

A common way to view personal style involves a self-assessment called the DiSC, which was developed by William Moulton Marston. DiSC results characterize personal style in terms of four dimensions of observable behavior:

dominance (D): This dimension represents straightforward, results-driven people who make decisions quickly. Those high in dominance tend to be self-sufficient and outcome-oriented. Highly determined people, they enjoy challenges and producing immediate results.
influence (I): This dimension represents people who are persuasive, enthusiastic, optimistic, and highly social. Those high in influence prefer collaborating, building relationships, sharing their thoughts, and energizing others.
steadiness (S): This dimension represents empathetic and cooperative people. Those high in steadiness are typically patient, calm, deliberate team players who work in supportive roles, providing consistency and predictability. They have the capacity to be effective listeners, avoiding conflict.
conscientiousness/compliance (C): This dimension represents concerned, cautious, and accurate people. Those high in conscientiousness are concerned about details and emphasize quality, preparing in advance for what needs to be done.
The style with the highest score is called the primary style. For example, a person who scores highest in dominance—whose primary style is dominance—is referred to as a “high D.”

The DiSC provides a useful way to understand yourself and others. Reviewing your DiSC results can help you understand why you click with some people and clash with others. Your individual profile offers strategies for increasing your effectiveness when working with those with differing profiles. The DiSC is often used as a professional development tool in leadership training and executive coaching programs, helping leaders improve their understanding of themselves and others. The goal is to be able to adapt when styles differ. Adapting to accommodate others’ personal styles promotes goal achievement and strengthens working relationships.

People who are high in conscientiousness and steadiness tend to be slower-paced than those high in dominance and influence.
People who are high in conscientiousness and dominance tend to be more task-oriented, while those high in steadiness and influence tend to be people-oriented.

It’s important to note that every person displays a mix of the four DiSC styles; no one style is better than another. Be aware of your own primary style, as well as your followers’—this knowledge will help you adapt your behavior and leadership practices to accommodate others’ needs and preferences. Resisting the inclination to automatically engage your primary style is a useful strategy for relating more effectively to those whose styles differ. You can also strengthen relationships by adopting the strengths of all four styles, adapting them as appropriate for a given situation in order to increase your ability to accomplish goals.
The Ohio State and University of Michigan Studies
From a research perspective, some of the first explorations of the behavioral approach to leadership were The Ohio State and University of Michigan studies (Northouse, 2019). If you remember, in Lesson 2, we explored the evolution of leadership, beginning with the focus on traits to describe the unique characteristics of great leaders. In the 1940s, after years of study had failed to consistently distinguish leaders from non-leaders across situations, researchers at Ohio State decided to explore leadership behaviors, directing their attention to what leaders do and how they act. Hundreds of employees were administered the Leader Behavior Descriiption Questionnaire (LBDQ) to rate their leaders on frequency of specific leadership behaviors. From the results, two types of behaviors emerged, aligning with the behaviors described earlier: initiating structure (task-oriented) and consideration behaviors (relationship-oriented), which the most effective leaders balanced. Initiating structure and consideration behaviors will be described further later in this lesson.

The University of Michigan studies also examined leadership behaviors, specifically focusing on how they influence small-group performance. From this research, again, relationship- and task-oriented behaviors emerged: Leaders could either have an employee (relationship) orientation or a production (task) orientation. Again, leaders would combine these task and relationship behaviors to effectively impact performance. Employee and production orientations will be described later in this lesson as well.

In the optional readings for the lesson listed in the Course Schedule, you will find an abbreviated version of the LBDQ in Northouse (2019), which you can use to assess your orientation toward task and relationship behaviors.
Task and Relationship Leadership in Practice
Leadership style reflects an individual’s personal style. According to Northouse (2018), leadership style involves two dimensions: relationship leadership and task leadership. As illustrated in Figure 4.2 below, these two styles anchor each end of a continuum, with most leadership practices falling in between. Effective leadership requires the leader to attend to both tasks and relationships, balancing task and relationship behaviors for optimal performance in various situations.

Task-oriented leadership emphasizes procedures, activities, and goal accomplishment. This style focuses on the completion of tasks—in other words, on what the leader is doing. Research has characterized task leadership in different ways:

production orientation (focusing on the production and technical aspects of the work), and
